Failure is a necessary and often uncomfortable part of growth. But in too many environments—whether in sport, school, or the workplace—failure is punished, avoided, or hidden. At ecap, we believe that helping people “fail forward” is one of the most powerful tools for leadership development.

Our recent podcast with Azul Football Club’s Liam Hughes highlighted how this mindset is being modelled from a young age on the football field. The message: if we want to create high-performing leaders, we must teach them how to embrace risk, bounce back from setbacks, and reflect with honesty.

 

Creating a Safe Space to Fail

Liam described how Azul purposefully integrates “failure moments” into training sessions. Players are regularly placed outside their comfort zones—playing unfamiliar positions or facing difficult opponents—to see how they react. These moments become coaching opportunities, not reprimands.

This strategy teaches children that mistakes are not weaknesses, but learning points. It also trains emotional regulation, perseverance, and self-reflection—qualities that are equally critical in executive leadership.

At ecap, when we coach senior leaders or assess succession candidates, one question always emerges: how do they respond under pressure? Have they developed the resilience to navigate failure and adapt?

 

The Role of Risk in Growth

Great leaders, like great players, must be willing to take calculated risks. Azul teaches this through a style of play that encourages bravery and creativity, even if it doesn’t always produce a perfect result.

Similarly, in our leadership advisory work, we see that organisations thrive when leaders feel confident enough to challenge the status quo, experiment, and explore new directions. That confidence is built not just from technical skills, but from environments where failure is not feared.

 

Parents, Coaches and Leadership Culture

One of the most striking parts of the podcast was the discussion on parent engagement. Liam noted that parental expectations and responses to failure can either reinforce or erode a child’s growth mindset.

The same is true in business. Culture is reinforced from the top. If leaders model blame, fear, or defensiveness, the entire organisation suffers. If they model curiosity, support, and reflection, they create the conditions for sustainable performance.

In both environments, success comes down to emotional maturity and how well we support people through their growth journeys.

 

Individual Development Plans: Football Meets Boardroom

Azul implements personal development plans tailored to each player’s goals, strengths, and challenges. They are regularly revisited and refined. This ensures every child—whether future pro or hobbyist—has a purpose, a path, and a support system.

At ecap, we use similar methodology when designing leadership succession plans or growth strategies for emerging leaders. Development is not linear, and each person’s pathway needs to be designed with intention, care, and adaptability.

 

Investing in Resilience Today for Leadership Tomorrow

Liam’s reflections on the end-of-season awards ceremony were especially poignant. Azul didn’t just recognise the top goal scorers or best defenders. They celebrated commitment, resilience, and character.

These are the same traits that define effective leadership. They are not always the loudest, most visible metrics, but they matter deeply. And just like in football, leadership is a long game.

By creating environments where failure is part of the process, where growth is championed over perfection, and where risk-taking is seen as strength, we believe we can develop the kinds of leaders the future needs.
